We default to async. Meetings are the last resort, not the default. Every decision is documented so it survives timezones and turnover.
We aim for fewer than 5 hours of meetings per week per person. Demos are recorded. Decisions are documented. Async is the rule.
We write things down. Proposals, decisions, retros. If it isn't written, it didn't happen. This makes us faster, not slower.
We give feedback directly, kindly and quickly. We praise in public, critique in private. We measure feedback quality, not just frequency.
We share bad news early. We share good news publicly. We surface risks weekly, not quarterly.
